How Do You Know When You've Hit Product-Market Fit?

PMF in Plain English

Product-market fit means your product satisfies strong market demand ** repeatably** — growth gets easier, churn softens, and customers become your sales team.

It comes after problem-solution fit and before aggressive scale. Confusing the stages burns runway — see first-year mistakes.

Classic Signs

  1. Retention flattens — cohort curves bend horizontal (not cliff)
  2. Organic word-of-mouth — referrals without incentives
  3. Pull, not push — inbound exceeds outbound effort
  4. Segment clarity — one ICP dominates happy users
  5. Sales cycle shortens — less convincing per deal

Marc Andreessen's shorthand: "Customers buying faster than you can handle."

Metrics That Actually Help

Metric B2B SaaS B2C
Retention Logo + net revenue retention D7/D30 retention
Growth MRR growth rate DAU/MAU, viral coeff
Satisfaction NPS from payers Store rating + return rate
Economics LTV:CAC improving Payback shrinking

No single number proves PMF — look for clusters.

False PMF Signals

  • Spike from Product Hunt / one influencer (decays)
  • Enterprise pilot that never expands
  • Free users up, paid flat
  • Market saturation mistaken for PMF ceiling — sometimes TAM is real, sometimes positioning is wrong (B2B vs B2C)

Not There Yet? Do This

  1. Double down on happiest cohort — interviews, not surveys
  2. Cut features that don't move retention
  3. Fix onboarding before new acquisition
  4. Consider pivot if only weak signals after 6+ months of real usage

After PMF

In Unicorn Rivals, PMF feels like compounding rank while 40 rivals fight for the same unicorn legend.
